AX-15 Clutch Issue

Having an issue with my clutch on my 1998 XJ 4.0 4x4. Stepped on the clutch friday night and went right to the floor. Suspected it was the hydrolics and changed the master and slave and bled it using the screw facing up on the slave. Still didn't seem to engage anything. Took the slave back out and inspected the fork. I could move it all around a bit with my fingers. and it seemed to go back a few inches without any resistance. Is this normal or is something going on here? could it be i haven't bled it properly ? could the pivot have come off the ball somehow? Or did the throwout bearing fail on me (there were no sounds before this at all although the clutch was rather stiff since i bought the jeep)?
